Using CX metrics effectively in design
Collecting data is one thing. Using it well is another. Here are best practices to make your CX benchmarking meaningful:
Segment your customer base
Different customers = different experiences. Look at cohorts by role, behaviour, geography, or lifecycle stage.
Blend quantitative + qualitative
Numbers show the what, but words show the why. Use both to create a full picture.
Map metrics to journey stages
Don't just track post-transaction sentiment. Benchmark at every key moment: onboarding, feature use, support, renewals, etc.
Track changes over time
CX isn’t static. Use benchmarking to understand trends and the long-term impact of design changes.

A mature approach to benchmarking doesn’t just track surface-level sentiment, it digs into how design directly supports outcomes that matter. Leading teams go beyond vanity metrics and track value in four ways:
1. UX outcomes
These are the real-world changes we want to see in user behaviour as a result of design improvements. Examples:
More users complete onboarding

2. UX success metrics
These are high-level indicators that signal we’re heading in the right direction. They connect user value to business value.
Feature adoption rate
Completion rates
Retention or repeat usage
Self-service success (vs support tickets)
3. UX progress metrics
These show early signs of improvement before the big outcomes shift. Think of them as leading indicators.
Time-on-task (when shorter is better)
Interaction completion without help

How many users are affected?

How severe is the impact on the experience or conversion?

Measurement, metrics & analytics: What’s the difference?
Too often these terms are used interchangeably. But the distinctions matter:
Measurement is the act of observing or collecting data (e.g. timing a task, reading a quote).
Metrics are the things you choose to track consistently over time (e.g. NPS, task success).
Analytics are measurements gathered automatically by systems (e.g. click rates, heatmaps).
The danger in relying only on analytics is that they miss the human story. They can’t tell us:
How frustrated a user felt
If they achieved their actual goal
Whether the experience built trust or caused doubt
That’s why quantitative and qualitative must be partners.
When metrics mislead: A cautionary note

“If you torture the data long enough, it will confess to anything.”
It’s tempting to cherry-pick metrics to support our assumptions or narrative, especially when we’re under pressure to justify design decisions. But when metrics are manipulated or presented without context, they do more harm than good.

Over-reliance on a single metric (e.g. NPS as the sole indicator of experience health)
Forcing causation where only correlation exists

What if you’re not doing this yet?
If your team isn’t currently integrating CX benchmarking into its workflow, you’re not alone. Many organisations struggle to make metrics a regular part of the product design process, not because they don’t care, but because they haven’t built the habits, systems, or buy-in needed to support it.
Here’s how to start integrating it into the day-to-day:
1. Start small and prioritise what’s actionable
Pick one or two metrics that align closely with your current product goals (e.g. CES during onboarding, or CSAT after new feature release). Use existing tools like survey popups, usability test prompts, or customer interviews. Don’t aim for perfection, aim for consistency.
2. Use sprint retros or design reviews to surface insights
Create regular touchpoints where data is reviewed and discussed as a team. Embed metric reviews into retros or product demos. Ask: What’s improving? What’s confusing? Where do we need to investigate?
3. Build lightweight feedback loops
Don’t wait for quarterly reports. Try shorter-form feedback methods like Hotjar, Typeform surveys, or Intercom sentiment prompts. Share the results with your team in Slack or during standups.
4. Collaborate with research and product teams
Partner with user researchers, PMs, or analysts to ensure metrics are interpreted correctly. Invite them into design critiques or journey mapping sessions to connect dots together.
Why most companies aren’t mature enough (Yet)
A lot of organisations skip CX benchmarking because:
They rely too heavily on analytics alone
They’re output-focused, not outcome-driven
There’s a lack of research or design advocacy at leadership level
They see metrics as “extra” work rather than essential validation
It’s a maturity problem, not a motivation one.
How to influence stakeholders to care about CX metrics
If you want your organisation to care about benchmarking, you have to meet leadership where they are: strategy, growth, and risk.
Here’s how to frame the value:
Lead with outcomes, not methodology. Don’t say, “We want to run surveys.” Say, “We want to reduce drop-off by 20% in onboarding and this data will help us do that.”
Speak business. Link customer experience improvements to KPIs leadership already cares about: revenue, retention, satisfaction, churn.
Use metrics as risk mitigation. Highlight how benchmarking helps de-risk launches, identify weak touchpoints, and prevent reputational damage.
Frame it as visibility. Leaders hate blind spots. Show how CX metrics illuminate what’s working and what’s at risk.
Bring the voice of the customer to life. Combine metrics with powerful qualitative feedback. Share customer quotes in presentations. It makes data human.
Ask for a small pilot. Don’t push a program, propose a 30-day test. “Let’s try this one metric and revisit in a month.”
